A new study exploring leadership dynamics in universities across western China reveals that the common practice of "differential leadership" has complex and sometimes contradictory effects on faculty behavior. Rather than being a simple tool for motivation, the research shows that how leaders divide their teams into "in-group" and "out-group" members can either foster support or create significant pressure, depending on the pattern used.
The study, focused on university teachers in the western region, identifies two primary patterns: a supportive approach that grants insiders more resources and trust, and a pressuring approach that demands higher performance from those same insiders. While the supportive pattern was linked to increased organizational citizenship behavior and a sense of belonging, the pressuring pattern often backfired. Faculty who felt they were being singled out for higher expectations without corresponding support reported higher emotional exhaustion and a greater intention to leave their jobs.
This dual effect highlights a critical challenge for university administrators. The findings suggest that simply favoring certain employees is not enough. If the favor comes with unrelenting pressure, it can damage well-being and erode loyalty. Conversely, when differential treatment is perceived as genuine support and mentorship, it can enhance commitment and positive workplace behavior. The research underscores the need for leaders to be mindful of how their management style is perceived, particularly in the unique cultural and institutional context of western China, where balancing tradition with modern academic demands is an ongoing struggle.
